Everyone on your team has two jobs. Here’s how to spot the other one.

Ask any owner what their team does, and they’ll tell you the job title. Ask what actually fills their week, and you’ll get a different answer entirely.

Every role in your business has two jobs. The first is the one on the door — advising clients, winning work, delivering it. The second is invisible: chasing information, re-keying data between systems, formatting the same document for the tenth time, answering “how do we usually handle this?” for the third time this week.

Nobody applied for the second job. It doesn’t show up in the position description, and nobody budgets time for it — it just accumulates, one small task at a time, until it’s eating a third or more of the week.

The tell is simple: ask your best people what they actually did yesterday. If the answer is mostly the first job, you’re in good shape. If it’s mostly the second, you’ve found where to start.

The businesses getting ahead right now aren’t the ones automating everything at once. They’re the ones who found their other job first, handed it to something built specifically for it, and let their best people go back to the job they were actually hired for.
